# The Margin Leak Audit

> Bring Scallor the account that worries you most. In five days Scallor shows you, in dollars, what it is leaking. Free, one account, run by Nupur Warke, Scallor's founder, 17 years fixing exactly this. The client keeps the findings either way.

## Who runs the audit

The founder runs every one: Nupur Warke, Scallor's founder. Seventeen years fixing exactly the delivery problems this audit finds, from inside the firms it is built for.

- Led delivery at a boutique consulting firm as it scaled 5x in five years, without hiring in proportion
- Ran cross-functional delivery teams across consulting and implementation
- Led enterprise digital transformation implementations
- Launched and scaled multiple revenue lines: projects, services, accelerators, products

## Why it is free

Most delivery firms are losing margin they cannot see. Scallor would rather show a firm its own leak than describe it. Scallor runs four audits a month. The founder runs every one, so the start date is the only thing that is limited.

## Three flavours

- **Project work (fixed fee or T&M): the scope leak.** The changes nobody priced, the change requests that never got raised, the project burning faster than it completes. Scallor shows the dollar figure and the change orders that can still be raised.
- **Managed services (retainers, support contracts): the churn leak.** Out of scope tickets absorbed every month, response times drifting, the client who stopped joining the call. Scallor ranks the accounts by how fast they are cooling and gives the play for the one nearest the edge.
- **The firm's own product (implementing and customising its own platform): the go-live leak.** Custom work given away to close the deal, go-lives slipping while subscription revenue waits, the account that churns at renewal because it never went live. Scallor prices what was given away and flags the go-live at risk.

## The trade

The client puts in about 90 minutes. Scallor puts in 5 days.

- **1 account.** The one that worries the client most.
- **90 minutes.** The delivery lead, across the week.
- **5 days.** Kickoff to a decision.
- **$0.** No card, no contract.

Where the time goes: Day 1, 30 minutes, delivery lead. Day 4, 1 hour, delivery lead. Day 5, 1 hour, decision maker.

What the client gets on Day 5:

- The dollar figure absorbed in unbilled scope on that account.
- The reality gap, reported green against what the data says.
- The top risks, each with a dollar value and the next action.
- A churn read from the firm's own email, chat and calls.
- Live signals all week, in the firm's own platform on its own data.
- A one page summary, the firm's to keep whatever it decides.

## What it is worth

Priced like consulting, given away for free. Illustrative, what a firm would pay for each piece on its own:

- A margin review of one account: $2,500
- The reality gap in dollars: $1,500
- Every risk priced with the next action: $1,500
- A churn read on the client: $1,000
- A week of live signals in the firm's own platform: $3,000
- A one page board summary and the redaction kit: $1,000

Typical value about $10,500. The price is free, and the firm keeps all of it whatever it decides on Day 5.

## The 90 minute guarantee

Scallor does not promise a dollar figure before looking, because what one account is leaking depends entirely on that account. What is promised: the work is done properly, the findings come back in dollars, and if the account turns out to be clean Scallor says so plainly rather than inventing a problem to sell against. The full report is the firm's to keep whatever the number is. The firm's total commitment is 90 minutes.

## How the five days run

1. Day 1, 30 minutes. A short kickoff with the delivery lead to agree the account and what counts as a leak. Exports and documents are already in, so Scallor does the connecting and loading.
2. Days 2 to 3. Scallor works. Scope baseline from the SOW, every change found and priced, burn against percent complete, churn signals scored.
3. Day 4, one hour. Findings reviewed with the delivery lead and corrected.
4. Day 5, one hour. Four numbers on one slide for the decision maker: what was found, what it costs monthly, what it costs across the portfolio, what Scallor charges.

History arrives as an export, because the leak happened over months. Live signals run all week on the real sources. If a connector fails, the audit still lands on the export.

## What lands on Day 5

The page shows four views from a demo account, the same views the client sees on its own account:

- **Every leak in dollars,** ranked by what waiting costs.
- **The change order,** drafted from the SOW, with the client reply and the tone behind it.
- **Each risk,** with its root cause and what happens if nothing changes.
- **A churn read on the client,** from six signals in one score.

## Who it is for

- **Founder, CEO or MD.** Good work goes out, the margin comes back thinner, and the runway to show investors growth is short. The audit gives the number in five days, in dollars, without pulling the team off delivery.
- **COO or VP of Delivery.** The red engagement surfaces too late and scope creep cannot be pushed back on. The audit catches the red account before the client escalates, with a dollar on every change absorbed.

Built for services firms that bill clients and have margin to defend: systems integrators, consultancies, managed-services and marketing agencies, and software teams implementing their own product.

## The client's data

- One account only. Scallor never sees the rest of the book. The firm chooses the channel, the mailbox label, the engagement.
- Read only, in the firm's own tenant. Connectors read, they do not write.
- The redaction kit: the firm replaces its client's name with "Client A" before export, using a one line find and replace Scallor supplies. Dollar figures stay, names go.
- Deleted on request. If the firm walks away after Day 5, it can ask and Scallor deletes the organisation and everything in it.

## Before Day 1

The audit does not start until all of these are done: NDA signed (Scallor's, two pages, mutual, no commitment either way); account chosen and both sessions booked; decision maker committed to Day 5; delivery lead committed to Day 1 and Day 4; sources identified; exports and documents sent.

## What happens on Day 5

Two ways to keep the margin found. Platform at $3,000 a month, run by the firm's own delivery lead. Or Platform + Optimize at $7,500 a month, where Scallor works the flag queue beside the delivery lead. If neither fits, the firm keeps the report. See https://scallor.com/pricing.md

## Book the audit
